Sovereign AI: Custom Models, Private Data, Full Control
Make AI a capability your company can keep.
Owning an AI system means having control over the data, deployment, and engineering artifacts needed to operate it. For businesses with sensitive information or specialized workflows, that control can be as important as model quality.
Adapt the system to your work.
Custom datasets and fine-tuning can teach a model task-specific behavior. Retrieval can supply current business knowledge. Evaluations show whether either approach actually improves the tasks your team cares about.
Understand the costs and responsibilities.
Self-hosting is not automatically cheaper. Compare infrastructure, engineering, maintenance, security, and human review costs with managed services. Start with one manual workflow, measure the baseline, and expand only when the evidence supports it.
Plan for ownership from day one.
Agree on access to source code, datasets, model artifacts, deployment configuration, and documentation. Check the base model's license: control over your system does not mean exclusive ownership of the underlying model. A useful handover lets your team operate, evaluate, and improve the system independently.

Capgemini: sovereign infrastructure for a German government agency
Capgemini describes a hybrid-cloud platform with German data residency, controls over encryption keys and administrator access, and Kubernetes-based portability. This is a sovereign-cloud case study, not evidence of a custom-trained AI model. The relevant lesson for private AI is to define infrastructure and access controls before choosing the model. Accenture and Cassava: a sovereign-AI collaboration
In September 2025, the companies announced plans to combine Accenture’s AI Refinery with Cassava’s regional GPU infrastructure to process workloads within national borders. The announcement also describes adapting solutions to regional languages and context. This is an announced initiative, not a completed customer case study with verified ROI. Read the announcement ↗
